An EspoCRM or Odoo Community license costs exactly zero, but over three years the server, customization, upgrades and administration can easily outrun a cloud subscription. The reverse is just as true: a company with 40 sales reps that pays a SaaS vendor per seat year after year often spends almost twice what its own system would cost.

Open Source, Open-Core and Open API: Three Things Even Integrators Confuse

Open source is a licensing model, not a price tag. The source code is open: you can read it, modify it, install it on your own server and redistribute it. The license (GPL, AGPL, LGPL, MIT) defines exactly what you may do, but the principle stays the same: no single vendor owns your system.

The problem is that the market sells three different models under the label "open CRM." We regularly see owners pick a system "with open source code" and end up with a free starter edition where every feature that matters costs extra.

True open source

All the code is available, and you pay only for people and infrastructure. EspoCRM, SuiteCRM, Twenty, ERPNext and Dolibarr fall into this group.

Open-core

The core is open, while the most valuable parts sit in a paid edition. Odoo is the textbook example: its Community edition ships under LGPLv3 and its Enterprise edition under a proprietary license, and since version 9 the company has run an open-core model that pairs open code with proprietary enterprise apps and SaaS. For sales teams the difference is tangible: AI features such as predictive lead scoring and demand forecasting are available only in Enterprise.

SaaS with an open API

The code is closed and the system runs in the vendor's cloud, but you can connect your data and workflows to anything through the API. Kommo, Pipedrive and similar platforms work this way. Some reviews mistakenly list them as open source, but they belong to a different model. That model covers the needs of most companies with 5–30 sales reps: unlimited integrations, launch in weeks, no servers to maintain.

Why More Companies Are Looking at Open Source

A few years ago the main argument for open source was saving money. Today a different motive has taken the lead: fear of vendor dependency.

According to OpenLogic's annual State of Open Source Report, 55% of respondents named avoiding vendor lock-in as a primary reason to adopt open source, a 68% jump from the previous year. The motive runs even stronger in Europe: 63% of organizations in the EU and UK cite it, compared with 51% in North America. Any company that has lived through a sudden price hike, a forced plan migration or a vendor leaving its market understands this logic firsthand.

Flexibility: the system fits the process, not the other way around

Here's a typical case. A company sells building materials wholesale, and its deal cycle doesn't fit a template: site measurement, then a project, then approval, then the order, and only then payment. An off-the-shelf CRM offers "lead → negotiation → contract → payment," and the workarounds begin: comments instead of fields, a spreadsheet next to the CRM, reminders on sticky notes. Open source systems are built to be extended. A developer can access any module, change the pipeline logic, add new entities (a "site measurement" object with its own address, date and owner, for instance) and rewrite automation rules. No hacks, no approvals from a vendor.

One caveat: the tool should reflect your process, not dictate it. We regularly meet companies that rebuilt their sales "to fit the CRM" and lost conversion, because reps started working around the system. Independence from vendor pricing

When the code is yours, vendor decisions stop being threats: price increases, new pricing tiers, product sunsets or an acquisition. If a contractor lets you down, you hire another one. If the platform ages, you migrate with your entire database intact.

With SaaS, you rent. That's perfectly fine as long as the rental terms suit you. Trouble starts when your entire deal history lives inside the platform and the vendor restricts exports.

Integrations with local and niche systems

Global platforms typically ship connectors for mainstream tools like QuickBooks, Xero, Stripe or Shopify. They rarely cover a regional carrier, a local e-invoicing service or industry-specific accounting software. With open source, the question isn't whether an official connector exists but whether the other service has an API, and today almost everything does. For ERP, check localization before anything else. Odoo's official list of fiscal localization packages covers countries ranging from the UK and US to the UAE and Ukraine. The Odoo Community Association also maintains country-specific repositories; the Ukrainian one, for example, includes modules for local tax and accounting requirements plus translations. In practice, many companies keep bookkeeping in their established local software and sync it with the CRM: accountants stay in familiar tools, and tax reporting doesn't depend on custom modules.

Community and ready-made modules

Large open source projects have thousands of developers worldwide who find bugs and write plugins and localizations. The Odoo Apps store alone lists tens of thousands of modules, from barcode-driven warehouse management to payment gateways. With a proprietary CRM, you wait until the vendor puts your feature on its roadmap. With open source, you install an existing module or hire a developer to build one in a week.

For the business, this means faster adaptation to the market. A new communication channel appears, and you add the integration. Reporting requirements change, and you adjust the module without waiting for the next vendor release.

Open Source Security: Neither a Myth Nor a Guarantee

"If the code is open, hackers can see every hole." People who reason this way have never worked in information security. Hiding code doesn't remove a vulnerability; it only hides it from you. Attackers find flaws in closed products too.

Here's a telling fact: closed systems without open source components barely exist. Black Duck's annual OSSRA audit found open source components in 98% of commercial codebases, which means nearly every application inherits third-party risk. Your "closed" CRM also runs on open libraries; you just can't see which ones or how current they are.

The real risk isn't openness, it's neglect. Just 7% of components across the audited codebases ran their newest version, while 92% of codebases contained components four or more years out of date. Auditors found at least one vulnerability in 87% of codebases and high-risk ones in 78%. For a self-hosted CRM, the conclusion is simple: security equals update discipline.

Control over data

With cloud CRMs, your customer database sits on the vendor's servers. You don't control who can access it, how the vendor backs it up, or what happens to your data if the company changes its terms or exits the market. With a self-hosted deployment, the database lives wherever you choose.

For companies that handle personal, health or financial data, this is a serious argument. It matters under GDPR and UK GDPR, under US state privacy laws such as the CCPA, and under HIPAA if you work in healthcare. Whatever your jurisdiction, regulators hold you responsible for customer data, not your software vendor.

Where to physically host your server

A server in the office closet is a bad idea: power outages, hardware failures, no redundancy, no physical security. We work with Ukrainian businesses that went through months of scheduled blackouts, and the lesson applies everywhere: keep production systems in a professional data center with backup power and store copies in a separate location. The 3-2-1 rule (three copies, two different media, one off-site) is the minimum, not an option.

Before launching a self-hosted CRM, answer five questions:
  • Who installs security updates, and how often?
  • Where do your backups live, and when did you last restore the database from one?
  • Is two-factor authentication enabled for every user?
  • Who has server access, and do you revoke it the day an employee leaves?
  • Who monitors login logs and gets alerts about anomalies?

If the answer to three of these five is "nobody," a cloud SaaS is safer for you right now than any open source system.

What an Open Source CRM Really Costs: Calculating TCO

An open source CRM isn't free. Only the license is. To compare honestly, calculate the total cost of ownership (TCO) over a three-year horizon.

What the cost is made of

  1. License. Zero for true open source; for open-core, you pay for the advanced edition if you need its features.
  2. Hosting and backups. Server, monitoring, separate storage for backups.
  3. Implementation and customization. The biggest cost item in any scenario. Open source systems have more integrators competing for work, so you pay market rates, not monopoly prices.
  4. Integrations. Telephony, messaging apps, website, accounting, shipping. With SaaS, ready-made add-ons cover part of this; with open source, you build more yourself.
  5. Upgrades and version migrations. The hidden cost teams forget most often (more on it below).
  6. Administration. A person or contractor responsible for the server, access rights and security.
  7. Team training. Identical for any system, and just as mandatory.

The hidden line item: version migrations

Odoo ships a new major version every year and officially supports only the three most recent ones. Community users run migrations on their own or through a partner, so staying current on the free edition costs more than most teams expect. Every custom module has to be adapted to the new version as well. Ten custom modules mean ten separate mini-projects every few years.

Here's the rule we build into every estimate: the more custom code you have, the more expensive each upgrade becomes. Customize where it makes you money, not where "we've always done it this way."

Sample calculation: 12 sales reps, 3 years

The prices are illustrative: they show the logic, not a specific vendor's price list. We compare a SaaS CRM with an open API at $40 per user per month against a self-hosted open source system with moderate customization.
For a 12-person team, open source may come out cheaper, or it may cost almost twice as much. The volume of customization and who maintains the system decide the outcome.

Now run the same numbers for 40 reps. The subscription grows linearly: licenses alone reach $57,600 over three years, and with implementation and integrations the total lands around $64,000–70,000. Open source costs stay almost flat: you need a bigger server, but implementation and administration grow slowly, for a total of $23,000–50,000. Savings range from 20% to 65%, and a typical project with moderate customization lands at 40–60%.

Neither column wins by default. The table gives you a map, but the route depends on your processes, budget and the technical maturity of your team.

Open Source CRM and ERP Systems Worth Considering

The market is huge, but real shortlists for small and mid-sized companies usually come down to five or six systems. Here's how we assess them.

CRM systems

Twenty. The youngest and fastest-growing project in this group. It has roughly 45,000 GitHub stars, runs on TypeScript and React under the AGPL-3.0 license, and is the easiest open source CRM to extend with code. Its cloud version includes a built-in MCP server for connecting AI agents. Best for tech-savvy teams with an in-house developer.

EspoCRM. A balance between capability and simplicity. Around 90% of its settings are configurable from the admin panel without code, and it installs in minutes on an inexpensive VPS. A solid pick for companies without an in-house developer that are ready to hire a contractor for the launch.

SuiteCRM. The successor to SugarCRM, which stopped being open source in 2014. That legacy cuts both ways: a large user base and a deep feature set, but an aging codebase built on outdated practices. It covers sales, marketing and service in full, but requires stronger technical expertise and heavier infrastructure.

A separate note on Odoo CRM: it's one module of a large ERP ecosystem. If you need not just a pipeline but inventory, purchasing and manufacturing in a single database, evaluate Odoo as a whole.

ERP systems

Odoo. The best-known open ERP, built from modules: you pick sales, inventory, purchasing, manufacturing or HR and install only what you need. The line between editions runs through the most valuable features: Enterprise adds full accounting, payroll, helpdesk, Studio, marketing automation, official hosting and the database upgrade service. Before choosing, list the features you need and check which edition includes each one.

ERPNext. Developed by India-based Frappe Technologies under the GPL-3.0 license, so there are no license fees. Strong in manufacturing and distribution, with CRM, accounting, inventory and HR included.

Dolibarr. An all-in-one platform that combines invoicing, inventory, HR and CRM in a modular system. Easier to learn than Odoo and light on infrastructure.
A quick word on licenses. GPL and LGPL don't restrict internal use. AGPL has an important condition: if you let third parties use a modified version over a network, you have to publish the source code of your changes. For an internal CRM this is rarely a problem; for a product you plan to sell as a service, talk to a lawyer first.

When Open Source Is Not the Right Choice

We believe in honesty, so here it is plainly: open source isn't for everyone. These are the situations where we recommend SaaS to our clients.
  1. You have no technical resources. A self-hosted CRM needs updates, backups and monitoring. Without an IT specialist or a budget for a contractor, a cloud service is simpler and safer.
  2. You need to launch in 2–3 weeks. Customizing an open system takes longer. For small teams, for example, we launch Pipedrive quickly precisely because it's easy to configure.
  3. Your sales run through messaging apps. If leads arrive via WhatsApp, Instagram DMs, Telegram or Facebook Messenger, SaaS integrations save you months of development. Kommo CRM collects all conversations in a single customer card out of the box, while in open source you'll have to build and maintain those connectors yourself.
  4. Your processes are standard. A typical pipeline without unusual stages doesn't need code-level flexibility, so paying for a complex implementation won't pay off.
  5. Your team has fewer than 15 users and no special data requirements. In this range, as the calculation above shows, SaaS is usually cheaper over three years.
  6. Your processes aren't documented. Open source is just a tool. If you don't know how you sell, no system will help: audit your sales first, then choose a CRM.

Case Study: Equipment Distributor with 25 Sales Reps

The problem. The company had run on a cloud-based proprietary CRM for three years, and three painful issues had piled up:
  • Adding fields for equipment specifications required upgrading to an expensive enterprise plan.
  • The vendor offered no integration with the company's local accounting software, so reps re-entered data by hand.

How to Choose an Open Source CRM or ERP: 7 Questions for Owners and Sales Leaders

  1. Which processes are you automating? If it's just the pipeline and leads, a CRM is enough. If inventory, purchasing, manufacturing and finance must live in one database, look at ERP.
  2. How many users will you have in 2–3 years? Count your planned team, not your current one. This number determines where the crossover between SaaS and open source falls for you.
  3. How non-standard is your sales process? If it doesn't fit a typical pipeline, open source flexibility will pay off. For classic B2C with a short cycle, SaaS will do.
  4. Who will maintain the system? An in-house IT specialist, a contractor on retainer, or nobody. The answer shapes both the budget and your security level.
  5. Where will the data live? Your own server, a data center in your region, or managed hosting from a partner. For companies handling personal or health data, this question comes first.
  6. What must the system integrate with? List everything: telephony, messaging apps, email, website, accounting software (QuickBooks, Xero or a local system), shipping, payment providers. Then check the API of each one.
  7. What's your planning horizon? Open source pays off over 2–3 years. Over a single year the difference is smaller, and the risk of a drawn-out implementation is higher.

What an Open Source CRM Implementation Looks Like in Practice

The process has seven stages. Skip any one of them, and you'll end up with a system nobody uses.
  1. Process audit (1–2 weeks). We document how sales really work: stages, statuses, the data needed at each step. These two weeks save months during implementation.
  2. Platform selection. Based on the audit, we choose the model (open source, open-core or SaaS) and the specific system for your goals, budget and technical maturity.
  3. Deployment and basic setup. Server or managed hosting, core modules, pipeline structure, roles.
  4. Customization. Custom fields and entities, automation rules, access rights.
